The basic problem is the COB LED I used is too large to focus well. I could solve it with various optical techniques. The first thing I tried was to flip it around on the bulb tower to put the LED closer to the condenser lens. It helped a little with the focal length but didn’t really solve the problem.
So the plan now is I ordered a 4000 Lumen(!!!) 4 chip LED and a different power supply. The new LED is only a few mm wide and much more of a point source of light. I will keep this other 2700 Lumen COB for something else.
